Choose an approach based on evidence

Make the transition architecture explicit
- Document as-is, interim and target architecture, including coexistence between mainframe and new platforms.
- Define application boundaries, shared services, integration patterns, data ownership and migration dependencies.
- Group feasible migration waves, sequence prerequisite changes and document decision points.
- Plan testing, data synchronization where required, cutover, rollback and operational handover.
Establish an execution capability
- Use proofs of concept to validate conversion tools, assumptions and non-functional requirements.
- Establish migration factory procedures, quality gates, issue management, responsibilities and feedback loops.
- Coordinate application owners, enterprise architects, mainframe specialists, cloud/platform teams, vendors and consultants.
- Improve the process using lessons from early conversions before expanding throughput.
Standardise what can be standardised. Understand the exceptions. Treat them deliberately.
A repeatable transformation model creates control and scalability, but it should not assume that every application is the same. Applications with particular dependencies, security requirements, operational constraints or criticality should be handled individually—within the standard approach where possible, and outside it where necessary.
